How can we run weekly team check-ins that drive progress without micromanaging?

I’m struggling with how to structure our weekly team check-ins to actually move projects forward instead of just being a status report. I want to create a more focused rhythm for execution, but I’m worried that if I push too hard on accountability it will just feel like micromanagement.

We tried a tight 15 minute check in with a simple rhythm: last week you owned X, this week you own Y, and what’s blocking you gets flagged for someone to handle. It felt less like a report and more like a quick plan adjustment. The key was to keep it fast and have the leader focus on clearing blockers rather than judging effort.

I’ve watched those meetings drift into status trivia. We cut it back to a blockers thread and a one page weekly plan, nothing heavy, just what changes hands. It helped a bit, but it still feels fragile when deadlines slip.

Sometimes I question whether the real issue is the check in itself or how we define done. We tried a tiny risk flag and a top 3 issues list and it moved things for a week, then the blockers came back and we were back to square one.
