How do I fit two weeks in Japan into a carry-on with a capsule wardrobe?

I’m planning a trip to Japan and want to pack light, but I’m really struggling with how to fit everything for two weeks into a single carry-on. I keep reading that the key is a versatile capsule wardrobe, but I can’t seem to make it work for both city days and maybe a hike.

I had 5 tops (two quick dry tees, one lightweight long sleeve), 2 bottoms (lightweight trousers and a pair of shorts), 1 thin waterproof shell, 1 light sweater, and one versatile dress you can dress up or down. I wore one pair of comfy sneakers and kept a second pair of slip-ons for evenings. Undies and socks covered the whole trip, and I did laundry every few days in a hotel or coin laundry. Colors matched so everything mixed and matched, and packing cubes helped compress the stack. It wasn’t glamorous, but it stayed out of the way.

On a recent trip I drifted from the city stuff to a hiking plan and back again. I grabbed a cheap poncho, rain shell, and a lightweight fleece, and then realized I could rent gear near Hakone if I needed more. It felt freeing to leave the heavy rain gear behind and just layer. In practice I wore city clothes most days and stuck to easy trails, saving space for souvenirs.

I tried to push for a strict 8 kg limit and kept trimming toiletries. Ended up with travel-size everything, but the toothbrush kept slipping into the bottom of the bag and my razor kept tangling with the clothes. The real choke point was socks, I think—ended up with a few too many and a couple of days wore the same pair. Still, the bag rolled up nicely and I managed to stay under weight by the end.
