How do i upgrade suspension on ford transit for payload without rough ride?

I’m trying to decide if I should upgrade the suspension on my service van, a Ford Transit 350 HD, because the rear sags so much when I load it with my plumbing gear and materials. I know adding helper springs or air bags is common for payload capacity, but I’m worried about making the empty ride too harsh.

I did this on a similar van. I installed rear air bags. When I fully loaded it, the sag went away and it sat level. Empty, the ride did stiffen a bit, but it wasn’t unbearable on city streets. It did help with bottoming out, though.

Could it be the load distribution or worn springs? If the rear leafs are tired, the sag may come from the springs more than the bags.

I tried helper springs and it made empty ride harsher. I pulled them off after a week; loaded it leveled, but I can't say it felt worth it.

Another thought is maybe the problem isn’t the suspension at all. If most weight is in the rear, maybe tires or hitch weight are off or the load isn't balanced. Might be worth checking tire pressure and distributing weight.
