Should i determine equity before bringing in a technical co-founder?

I’m trying to figure out the right time to bring on a technical co-founder for my SaaS idea. I have the business plan and initial customers lined up, but my own development skills are limited to basic no-code tools, and I know the core platform needs proper engineering. I’m just unsure how much traction or clarity I should have before offering someone a significant equity stake.

I waited until we had paying customers and a real plan for how the tech would scale before bringing someone on. We had two pilots, a clear problem/solution fit, and a rough roadmap for the first six months. When I found someone who could actually ship, we talked about a shared stake that matched the risk, and that helped align incentives. The key wasn’t a fancy title, but making sure they could own delivery on a concrete timeline.

I jumped in too early once, with just a couple of chats and a sketches on a napkin. We argued about who owned what and nothing shipped. It felt like we traded promises, not outcomes, and the work stalled until I found a better fit later.
