Should I jump into a major online marketplace or stay independent given fees?

I’m trying to decide if it’s worth the effort to get my products into a major online marketplace. The fees and the level of competition are pretty intimidating, but I keep hearing it’s essential for visibility. I’m just not sure if the sales volume would justify the cost and the loss of direct customer relationships.

Yeah I tried it last year. The marketplace fees were brutal—store fee, fulfillment cut, ads, and long term storage creeping in. My margins sank until I adjusted pricing and fed a tighter inventory plan. But there was undeniable discovery traffic I couldn’t replicate elsewhere, and some months the sales spike made it worth it. I kept a tight dashboard: daily orders, unit economics, and whether the traffic translated to repeat buyers or just one-off boosts.

I pulled back after six months. I felt the relationship with customers evaporate once they bought through the platform. No direct emails or tidy contact data. I shifted focus to a small indie shop on my own site, collected emails, ran occasional Facebook/IG promos, and tried to own the post-purchase experience. It wasn’t faster, but I could talk to people directly and test ideas faster.

I keep wondering if the real problem isn’t visibility but product-market fit. I spent weeks chasing ranking hacks and optimization, but maybe the product isn’t compelling enough or the value prop is cloudy. The marketplace didn’t fix that; it just amplified the noise. I’m not sure if more traffic would’ve mattered if the core offer isn’t clearly differentiated.

One thing I did that felt off topic but came back to the point: I redesigned packaging to survive in a crowded listing, and I measured returns on a tiny sample of SKUs, but the numbers didn’t line up with expectations. It reminded me that every move in a marketplace affects fulfillment, returns, and customer expectations. Still not sure if the effort would pay off for your specific products.
