Should I switch my SaaS from per-user pricing to a flat-rate plan?

I’m trying to decide whether to switch my SaaS from a per-user seat price to a flat-rate platform fee, but I’m worried about the revenue trade-off. My heaviest users would get a much better deal, but I might lose the predictable growth from adding new team members at client companies.

We tried a flat rate platform fee last quarter. The heavy users saved money, but new-team MRR dropped about 15% during the test, even though existing customers liked the predictability.

Ironically, the revenue math felt right on paper, but in practice onboarding and showing value mattered more. We had a few teams that barely expanded usage because they never got to the feature they needed.

We did a small A/B test with a hybrid plan: keep a per-user seat price for small teams and switch to flat for larger orgs, then track churn and LTV. The signals were mixed, and it didn’t suddenly clarify what to do next.
