I’m trying to decide if I should switch my Shopify store to a headless setup. The promise of better site speed and more design control is tempting, but I’m honestly worried about the ongoing developer costs and whether managing the separate front-end and back-end will be more trouble than it’s worth for a small team like mine.

Headless has been on my radar for a while. We tried it six months ago and the speed on core pages is noticeable, but the maintenance burden is real for a small team. Front end hosting, build pipelines, and keeping the design system in sync with Shopify apps eats time and budget. We ended up hiring a part time dev just to keep things moving.

We did a tiny pilot and saw LCP drop about 1.2 seconds, but the workflow between editing content and deploying frontend became a bottleneck. Content updates felt clunky unless you automate hooks, which costs money.

That approach can amplify the risk of drift in design and behavior if you skip governance. A single change can break a header or typography across pages, and then you’re chasing fixes.

If you want a safer test, run a two week trial with one person owning the front-end changes, compare a few core pages in both setups, and decide if the extra effort is worth it. Do you have someone who can lead that kind of push?
