Should i switch to a headless ecommerce setup despite ongoing dev costs?

I’m trying to decide if I should switch my store to a headless setup, but I’m worried about the ongoing developer costs. My current platform is limiting my design and checkout flow, and I keep hearing it’s the future, but I’m not sure if the performance gains are worth the complexity for a business my size.

We toyed with a partial headless setup for checkout and product pages. The pages did load faster in tests, but the ongoing dev cost and coordination with agencies got heavy fast.

In my view the math is rough: you trade a lot of continuous dev time for a few percent in performance, and if your team is small it's hard to keep a stable release cadence.

We hired a few contractors and ended up wrestling with asset pipelines and CMS, which distracted from the revenue side. Still, we did notice image optimization and caching mattered more than the headless lift.
