How can i break through to grow an audience for educational art videos?

I’ve been trying to build a consistent audience for my educational art videos, but my growth has completely stalled. I’m putting in the hours on content, but I can’t figure out what’s actually moving the needle for discoverability anymore.

I stuck with a routine for months, dumped effort into thumbnails, titles, and a consistent posting time, and the numbers barely moved. I did notice more comments from people asking about a specific technique, which felt good but didn’t translate into long term growth. The audience I’ve got seems to echo old videos more than new ones.

I tried a collab with another art teacher, swapped thumbnails, and dropped a short showing a quick technique. It brought a tiny bump in subscribers at first, but it faded after a week. It reminded me that cross promotion is noisy and hard to read.

Maybe the real issue isn’t where people find me, but what actually keeps them watching after the first click? I keep wondering if the hook is too long or the pacing is off, but I’m not sure.

I started tracking watch time and drop-offs, then paused posting for a week to rewrite intros and make the first seven seconds tighter. The result was mixed: views nudged up a bit but watch time didn’t improve, so I went back to refining scripts instead of pushing new clips.
