How can I draw realistic fabric folds without making my drawings look stiff?

I’ve been trying to get better at drawing realistic fabric folds in my character illustrations, but my attempts always look stiff and unnatural. I’m not sure if it’s my approach to the underlying form that’s off, or if I’m just overcomplicating the linework and shadows.

I went through a similar phase. I kept piling on linework and shadows and it just looked stiff. Then I experimented with fewer lines and letting the mass of the garment guide the folds, and the results felt more alive, even if it wasnt perfect.

The turn for me was realizing the problem wasnt the lines alone but the fabric folds reacting to weight and movement. I tried imagining the garment as a loose balloon around the form, then drew a couple of prominent creases where the weight actually sits. It helped the overall read, even if some areas still feel off.

I tried shifting the emphasis from shadow depth to edge quality. A soft brush for shading, hard edges only where the seam hits the silhouette. It softened the stiffness but sometimes the read suffers.

Do you think the real bottleneck is the pose and tension, not the folds themselves?
