How can I get more members to start threads on my hobby forum?

I’ve been running a small hobby forum for a few years, and lately I’ve noticed that the same handful of members are generating almost all the new threads. How do you encourage more people to take that first step and actually start a discussion instead of just replying? I worry the place feels cliquey or unwelcoming to newcomers who might have great topics to bring up.

I’ve seen the same small group driving things too. I tried a low-stakes weekly prompt and pinned it near the top. It wasn’t instant, but after about a month we had a handful of new threads started by folks who hadn’t posted much before. The signal I watched was the first post by a new name per week, and it nudged the room a little.

As a newer member, I felt the room could be a little cliquey. I almost kept quiet until someone privately messaged me to share a topic. That tiny nudge mattered. Once I posted, I got quick replies, and it changed how I saw the place.

Maybe the problem isn’t newcomer nerves so much as how we respond to first posts. I’ve seen first posts get a lot of quiet scrolling rather than replies. I’m not sure that the room is truly unwelcoming, but the energy around a first topic feels risky to a stranger. Are we misreading what’s happening?

Another thing I noticed is the layout. I once tried a separate starter topics channel and a few people posted short threads, but it felt artificial and I dropped it. Sometimes I wonder if the problem is the format more than people. Maybe the next move is to mix in some off topic chats to lower the barrier. Not sure if that would work.
