How can i improve fabric folds in character drawings?

I’ve been trying to get better at drawing fabric folds in my character illustrations, but my attempts always look stiff and unnatural. I’m not sure if I should focus more on studying real cloth references or if my fundamental understanding of the underlying form is just off.

I started by watching real fabric hang on a model in a mirror, not just in tutorials. I kept a tiny notebook: where the shadow shifts, where the edge reads as a seam, what the weight feels like on the sleeve. Then I blocked big shapes first, added a few quick hinge lines to show where the cloth bends, and only then filled in the creases. It helped the fabric feel heavier, not stiff.

For me the sticking point was the underlying form. I kept trying to draw the folds instead of the lump of cloth attached to the arm. I did a week of drawing the torso and arm as simple volumes, then reintroduced the garment, and it sank in a bit. Still not perfect, but the folds follow the form better.

Could the real problem be the pose or lighting rather than the folds themselves?

I tried a bunch of reference books and swung back to quick sketches, and I still end up with something stiff if I rush. So I just take a moment to note gravity direction in my head, then draw the silhouette of the garment first, then the details, and I still get it wrong sometimes.
