How can I make exposition feel natural in dialogue instead of a dump?

I’ve been trying to write a scene where a character has to deliver a crucial piece of information, but every time I write the dialogue it just sounds like a boring info dump. How do you make exposition feel like a natural part of the conversation instead of just having someone announce a plot point?

I used to hide the info in a small action like pouring coffee while the other character talks.

When I slowed the cadence and had the listener react with a frown or a doubt, the fact landed more like a moment than a point.

I tried turning the reveal into a discordant detail in the room a clock ticking, a glancing away, and that made the beat feel earned rather than told.

Is this really the problem or is the scene not tense enough for them to care about the info?
