Should I install telematics for a three-van fleet to save fuel and time?

I’m trying to figure out if it’s worth getting a telematics system for my small delivery van fleet. I hear a lot about the potential for route optimization, but I’m not sure if the monthly cost will actually translate into enough fuel and time savings for just three vehicles.

We put in a telematics package for three vans last year. At first we just watched trigger events and idling. After tweaking routes and mixing in real time traffic data, we trimmed some fuel burn and shaved a few minutes off stop times. The monthly fees weren’t tiny, but the payoff started to show up around seven months if our volume held steady.

To be honest, the rollout felt clunky. Data didn’t always align with dispatch notes, and onboarding took longer than planned. For a tiny fleet, the setup cost and training pressure often outweighed the early gains.

Maybe the bottleneck isn’t the routing math at all. If deliveries sit in tight windows or trucks wait for a customer anyway, the math looks different. Are your real world blockers the real problem?

We ended up dropping it after a quarter. The fuel drop existed but wasn’t enough to cover ongoing costs, so we kept some manual route tweaks but didn’t push deeper.
