Should I switch from flat-rate shipping to real-time carrier rates?

I’m trying to decide if I should switch from a flat-rate shipping model to a real-time carrier calculated system. My average order value has gone up, but so have my shipping costs, and I’m worried the checkout experience might get worse if customers see a higher rate at the last second.

Switching to a real time carrier calculated system last quarter felt rough at checkout and surprised customers with higher rates. Our average order value rose but so did shipping costs and abandonment when the rates appeared late in the process. We tried a few remedies like offering a free shipping threshold and showing a rough estimate at cart to soften the hit. It helped a bit but the improvement was uneven and not dramatic.

Maybe the problem is not the rates but how we present them. I feel price sensitivity is constant and switching models just moves the pain around.

Last year I got stuck debugging a shipping plugin and lost a week. In the end we shipped with the flat rate anyway while we fixed the backend.

We are running a small pilot with estimated costs at cart and a price guarantee if the final rate is higher. The numbers are mixed with some days showing higher conversions and others showing drops when the final rate hits. It feels like timing and threshold design matter more than the exact model.
