Should i upgrade to a newer diesel for my fleet given maintenance costs?

I’ve been running my old 7.3 Powerstroke for years, but lately I’m wondering if I should finally make the jump to a newer diesel for my fleet. The maintenance on this rig is getting predictable but expensive, and I’m not sure if the upfront cost of a newer truck with all its emissions systems is worth the potential downtime and repair headaches I keep hearing about.

I ran a 7.3 for a long time. It’s simple, starts in the cold, you learn every rattle and you know where every bolt sits. The maintenance got predictable but expensive—injector cups, hoses, a few cooling parts—but nothing catastrophic, just pricy repairs that sneak up. The idea of a newer diesel with all the emissions gear makes me nervous about downtime and the shop surprises. If it runs, it runs; if it’s down, you’re paying twice.

I did a quick TCO a while back: upfront cost plus maintenance on the newer rig versus predictable spend on the old setup. The numbers swung toward new only if you rack up heavy miles and you can keep downtime under a small window. The DEF system and sensors in the first year were not insignificant.

I pulled the trigger last year and got a newer truck, same job. It started out okay, but it spent more time in the shop for little things than my old one did. The repair bills were higher than I expected, even with a warranty. I even tinkered a bit on the side, chasing a tune that never paid off, and that drifted me away from the project.

Maybe the real problem isn’t the engine at all but maintenance scheduling and how often you actually need the truck on the road. The uptime plan, spare parts availability, and driver routines can swing costs more than the model year.
