What’s the best way to decide between a CRM integration and manual updates?

I’m trying to decide if it’s worth building a custom integration between our CRM and our project management software, or if we should just keep manually updating both systems. The manual process is creating data lag and occasional errors, but I’m worried a custom solution will be fragile and hard to maintain as our sales team’s workflow evolves.

I've done a CRM to PM integration before. We started with a minimal two-way sync for a handful of fields. Data lag dropped from hours to minutes, and errors fell after we added field validation and basic error handling. It still required patches when the API changed or when the team introduced a new field that shifted the mapping.

Maybe the real problem isn’t the tech at all. Our process around ownership and data entry was inconsistent, so even a perfect sync would drift. Is the issue the data model or the workflow, not the tools?

If we keep manual for now, set strict timings and alerts. A small step could be a one-way notification when a CRM update happens so PMs don’t chase stale data. Keeps us honest without overhauling everything unless we have a clear win.
