What can I do to keep my raid dps focused during long boss phases?

I just got promoted to raid leader in our guild, but I'm struggling to keep our DPS focused during the longer progression nights. They start strong but morale dips after a few wipes, and the coordination falls apart. How do other groups handle keeping that energy up when you're stuck on a single boss phase for hours?

We had nights like that too. Between wipes we kept it human: quick shout-outs to someone who landed a clutch interrupt, joked about the run, and we swapped to a lighter song for the pull. It buys a few minutes of focus, nothing magical but it helps.

We tried rotating a two minute fun break mid night, like a quick dance or mic break. It got weird but some players leaned in, others rolled their eyes. The energy spike faded after the next big wipe, though.

Is the real issue the same fight over and over, or do we just need to change pace? I keep thinking maybe we're treating the night like a grind instead of a story. Not sure.

We kept a micro-metrics log once: attempts, wipes, and who contributed ideas after a wipe. It helped us call out patterns but also made it feel clinical. The upshot was not clear.

I’m a new RL, so I’m wobbling; I tried delegating a small boss phase responsibility to one DPS lead to keep folks accountable, and the night felt more controlled but not actually more fun.
