What is recovery like after a rotator cuff tear for non-athletes?

I’ve been dealing with persistent pain in my right shoulder for months, and my doctor mentioned the possibility of a rotator cuff tear after an MRI. I’m trying to understand what the recovery process is actually like for someone who isn’t an athlete, just a regular person who needs to use their arm for daily life. The idea of surgery and the long rehab ahead feels a bit overwhelming.

I went through something similar last year, not an athlete either. Surgery was the scariest part, so I leaned on physical therapy and baby steps at home. First weeks were slow: gentle ranges, not forcing anything, ice after sessions. Over a few months I noticed I could reach a bit higher and lift lighter stuff without that sharp pain. It wasn’t fast, but the improvement felt real.

After the MRI I heard rotator cuff tear and my mind jumped to big surgery. I did PT, tried to keep up with daily tasks, and learned to modify how I lift things. I wore a sling sometimes and kept my elbow tucked in when I moved. Sleep was rough—finding a position that didn’t wake me up helped a little. Do you feel the pain more during sleep or during lifting?

A friend went straight to surgery and said the first couple of weeks were brutal, but PT after helped them get back to normal-ish. Another person I met stalled in therapy and never got confidence back in their shoulder. It’s funny how the path looks so clear in a brochure but feels messy in real life.
