Why isn't telematics worth it for a small box truck fleet?

I'm trying to decide if it's worth the cost to upgrade our two older box trucks with telematics systems. I hear a lot about the data on idling times and route efficiency, but I'm not sure if the monthly subscription fees will actually show a return for a small operation like ours.

We put telematics on two old box trucks for about six months. The idle time data showed the drivers sitting longer at docks than on the road, and after a quick coaching chat we trimmed some idle minutes. The monthly fee ate into the savings, so the math didn't look great.

From the cockpit, the route data sometimes felt contradictory. One week the suggested route saved time; the next week the map showed a longer drive for the same delivery. It was hard to trust the numbers without consistent lanes and traffic patterns.

Our shop actually used alerts for maintenance faults spotted by the system. A failing sensor or dead battery warning helped us pull trucks in before a roadside, and that kept a couple of trips moving. It wasn’t the main selling point, but it mattered.

We tried a 30 day trial and didn't see a clear ROI. After that we canceled and kept a simple fuel monitor instead, which is cheaper to operate and easier to explain to the team.

I think the numbers are a bit of a moving target, and the benefits depend on how you use the data. We had some small wins but no slam dunk, so it never felt worth locking in a longterm contract.
